Well Sega does have three playable franchises in smash right now, i kinda prefer Sonic getting a second character before a fourth franchise getting in.
See here's the thing, this is a technically true statement but I feel like it doesn't paint the full picture. SEGA's representation in Smash is weird, in that you can easily look at it on the surface and say that they have 3 franchises in, they're better off than most others, but almost all of the representation save for Sonic is from stuff that's "external" in one way or the other, whether it be Bayo coming from a series developed by Platinum and that nowadays is just as if not more associated with Nintendo than it is with SEGA, and the Atlus content coming from an acquired subsidiary. In that sense, Sonic is actually still the only "core" SEGA character in Smash. Now of course, Bayo and Joker got in for their own valid reasons, but this is why I don't think a fourth new franchise from them would feel excessive atm - someone like Arle or Kiryu can still very much fill in for something we haven't actually seen that much of, and would still feel fresh - to me at least.

(yes I know ppl are gonna bring up that Puyo is technically an acquired franchise too, but I feel like it's silly and missing the point to be putting it on the same level as a Persona in that regard - the series has been developed inhouse at SEGA for two decades now, it's referred to as a core/internal property in their own reports, it has been far more subsumed into the broader SEGA brand than any of the other major stuff they've acquired, not to mention the strong SEGA connections it already had in the Compile era)

The best choice in that department would be Virtua Fighter getting a rep, mostly for its role in popularizing 3D polygonal gaming.
I am very much a supporter of a VF character getting in. I know it's been discussed a couple of times in this thread though and I do believe in there being a number of hurdles that may hold the series back from making the jump to playable fighter.

I don't have a ton of experience with SEGA's larger library, so my most wanted is an incredibly basic vote for AiAi (I played Monkey Ball 2 a LOT when I was a kid lol).
AiAi is a "Never happening and probably shouldn't before, like, five or so other SEGA characters at minimum but I'd lose my mind if it did" for me. Massive attachment to the series. I have a wacky vision for how he would play while staying inside ball which I've planned to illustrate at some point (I'm lazy). Big dream pick.

he looks like both link cosplaying as roy and roy cosplaying as link
Well, Max(his default name) came out long before Roy. But either way, yeah, his unpromoted look is pretty basic until he pulls out the black-clad armor, the laser sword(called the Chaosbreaker) and the Orbital Strike.

I don't think I could be trusted with picking out SEGA characters for Smash because I'd just be adding like 20+ characters that get progressively more obscure and by the time people catch on, we'd already be knee-deep in **** like Zombie Revenge and Napple Tale

I mean is Super Monkey Ball really that out there though? It's been around since 2001, it still gets games, it has roots to SEGA's arcade stuff, AiAi's unlockable in Sonic Riders, he's in the Sega Superstars series and both All-Stars Racing games with MeeMee joining him in Transformed... I dunno, I feel like Super Monkey Ball's probably outprioritized by stuff like Yakuza, but I don't think it's like super pipe dream territory lol

None of these characters are Opa-Opa.

Honestly, I'd just like to see someone that stems from SEGA's arcade history.
I genuinely forgot about Opa-Opa. I'm so sorry fellow Bropas.

I have to atone for my sins.

GO PLAY FANTASY ZONE!!!

Super Monkey Ball also features a lot of crossovers of its own, with many people comparing it to Smash in some ways. I think it's safe to say Super Monkey Ball is one of SEGA's biggest series and AiAi is among SEGA's most iconic characters.

Oh, trust me, I totally get all that. I'm a mega fan of the series (own every console/handheld game). I don't really have much argument for why I don't place it above many other potential SEGA inclusions for Smash other than I just...don't feel it. 🤷‍♂️ And AiAi is probably one of the last real picks that could get me truly excited. Maybe it's a bit of pessimism, I dunno.

I also think AiAi is more of a base game pick than like a Yakuza character for example. I feel like playing up Kiryu/Majima/Ichiban getting an invite to Smash with a full blown Dragon Engine cutscene would be really good (Ichiban's reaction to Hero especially lol), and while that's still obviously feasible in the base game, Yakuza feels more like an early DLC choice to me. Might just be because Joker was Ultimate's first full-blown DLC admittedly lol

I dunno, that's purely vibes on my part though lol

Are there any honorary Sega characters?
Characters and franchises who have strong ties with the company.
my picks would be Frogger from Konami and Power Stone from Capcom.
I can understand Power Stone due to both games being on the Dreamcast before they came to the PSP and then Capcom Fighting Collection 2, but why Frogger? The only games that came to Sega consoles were Frogger for the Mega Drive and one Frogger title for the Dreamcast.

Otherwise, I don't really see any characters being honorary Sega characters, although a shout-out to Rick Taylor from Splatterhouse for Splatterhouse 2 and 3 being only on the Genesis/Mega Drive. Now put them on the Sega Genesis NSO, Namco.

Sparkster from Rocket Knight comes to mind, I guess.

And maybe Neptunia.

I like to say Captain Falcon is one due to F-Zero GX being developed by SEGA. F-Zero looks like a Yu Suzuki SEGA racing series anyway.

Considering that the 3DS Mute City was referred to as Mute City SNES, it was just weird that they didn't bring the Melee one back as well.
I've said this before, but I think that's because they were actually planning to bring back the Melee one. Normally, only stages that share the same name as another in Ultimate got that type of rename, and I think Mute City is the only Ultimate stage that doesn't share its name with another to get that treatment. I'm guessing Melee Mute City got outprioritized.

I know they'll probably never get into Smash, but…

One can dream…
As soon as Sega locks in and confirms Nights and Sonic are set in the same universe, their stocks will SKYROCKET. C'mon, even Ian Flynn wants it to happen!
I'd consider myself very lucky if this guy got so much as a Mii costume.

Here's my attempt at a 60 stage list. I'm not counting Battlefield, its variations, and Final Destination:
1. Rolla Koopa Derby
2. Mushroom Kingdom U
3. The Last Resort
4. New Donk City
5. Figure-8 Circuit
6. Waluigi Pinball
7. Kongo Falls
8. Cliffside Slide
9. Temple
10. The Sky Islands
11. Norfair
12. Dairon
13. Yoshi's Island
14. Downtown Grasslands
15. Halberd
16. Corneria
17. Pokemon Stadium X (combines 1 and 2's transformations)
18. South Paldean Sea
19. Mute City (Melee)
20. Onett
21. Castle Siege
22. The Somniel
23. Summit
24. Flat Zone X
25. Palutena's Temple (you need a big stage)
26. WarioWare: Switch! (based on Get It Together! and Move It!)
27. Shadow Moses Island
28. Tselinoyarsk
29. Garden of Hope
30. Hero's Hideaway
31. Green Hill Zone
32. Space Colony ARK
33. Smashville
34. Deserted Island
35. Dr. Wily's Castle
36. Central Highway
37. Wii Fit Studio
38. Boxing Ring
39. Pac-Maze
40. Gaur Plains
41. Colony 4
42. Duck Hunt
43. Suzaku Castle
44. Tian Hong Yuan
45. Midgar
46. Umbra Clock Tower
47. Moray Towers
48. Spawning Grounds
49. Dracula's Castle
50. Floating Catacombs
51. Mementos
52. Alefgard
53. Spiral Tower
54. King of Fighters Stadium
55. Minecraft World
56. Mishima Dojo
57. Hollow Bastion
58. Transient Temple
59. Ushimitsu High School
60. Planet Bomber

Ideally, there would be a couple of more spots for some miscellaneous stages, a dedicated stage for Sephiroth (be that Northern Cave or something from Rebirth), a Bayonetta 3 stage, Bowser's Castle, etc. However, I wanted to follow Melee's idea of most series having a "front" and "back" stage for most franchises and I do think it worked semi-well, especially with some newcomers I think are likely.

Hm, we should note that if the next game ends up scaling back on the total number of stages, the smaller series are likely going to have to settle for just 1-2 stages each. Probably making it less likely we see something like Melee Mute City return (though I do prefer it over the other one).

Unless there's a story mode or something, I don't think there will be much scaling back of stages. Ultimate feels less like the result of porting Wii U assets and more finally being unrestricted with Stage development. Brawl had story mode holding them back and Smash 4 was split between two games. Ultimate doesn't have to worry about any of that, plus with the work being done in Ultimate, porting over stages should hopefully not be too difficult.

Not saying every stage is coming back, but I'm not too doom and gloom about it either

The stage list got snapped. Now our only stages are Flat Zone, Flat Zone 2 (yeah they got separated for some reason), Icicle Mountain, Jungle Hijinxs, Miiverse, Mushroom Kingdom (Melee), Mute City, Orbital Gate Assault, Pac-Maze, PictoChat, Planet Zebes, Poké Floats, Pyrosphere, Rainbow Road, Rumble Falls, Sector Z, and Woolly World.

...

Ya know, I was doing a bit, but the result is oddly reasonable. Like, it's not good, but it's somehow not terrible either.
